COMMUNITY OPERATIONS

Expanding player support without increasing company costs

Challenge

A growing Discord community needed reliable support for daily tickets and busier weekends.

What I did

I designed the Discord ticket operation, specified the requirements for a custom bot, recruited and trained volunteer support agents, and handled cases from triage through PlayFab and Dev2Dev investigation and resolution.

Result

The operation handled purchases, lost accounts, item restoration, bug reports, and player reports at a higher daily capacity without adding payroll costs.

QUALITY ASSURANCE

Creating a volunteer QA testing program

Challenge

New characters, cosmetics, events, mechanics, social features, and bug fixes required frequent testing across Android devices and PC emulators.

What I did

During the first two years and part of the third, I tested internal builds daily, reproduced bugs, compared affected versions, investigated triggers, validated fixes after patches, and recorded findings in Slack, Discord, Jira, and Trello. I also created and coordinated a volunteer QA group.

Result

Internal testing gained consistent defect reproduction, regression coverage, fix validation, and structured feedback from community testers without requiring a new paid testing team.

COMMUNITY LEADERSHIP

Setting up rules and moderation for three game communities

Challenge

Three game communities required consistent rules, trusted moderation, rapid conflict resolution, and communication suited to different player cultures.

What I did

I authored the rule systems, selected moderators individually, documented how to respond to recurring situations, and coached moderators and Community Managers across multiple projects.

Result

The three communities had consistent rules and moderation standards. I also became a point of reference for Community Managers working on other games.

PLAYER EXPERIENCE

Bringing player feedback to the development team

Challenge

Players surfaced bugs, friction points, feature requests, and creative ideas across tickets, Discord conversations, and live events.

What I did

I consolidated recurring feedback, prioritized issues by player impact, presented findings in weekly development meetings, and contributed to discussions around mechanics, events, cosmetics, social features, and bug resolution.

The development team received regular, organized feedback directly from the community and could respond with a clearer view of player needs.

GAME DESIGN

Designing encounters, characters, and progression systems

Encounter design

I designed a complete dungeon boss concept with health-based phases, attacks, skills, buffs, debuffs, fight progression, rewards, hidden achievements, strategic openings, anatomy, and visual and audio direction.

Character design

I designed playable characters with their appearance, skills, base stats, and interactions with the existing roster.

Systems design

I created armor-stat, boss-phase, armor-fusion, and progression concepts, then tested and iterated on game content through internal builds and direct Unity use.

CONTENT AND SOCIAL MEDIA

Managing game content across WordPress, social media, and video

Publishing

I created and edited WordPress articles and pages, formatted text, added images and videos, scheduled content, and followed performance metrics for Hunt Royale, Big Helmets, and Hunters Origin.

Player communication

I turned technical Polish patch material and Jira details into natural English updates that players could understand, then published weekly across Discord, YouTube, Facebook, and Reddit.

Video and social

I recorded and edited character showcases, shorts, guides, polls, images, and event content using CapCut and native platform tools. My long-form game videos have exceeded 200,000 combined views.

I first became involved in the Hunt Royale community nearly three years before joining BoomBit as an employee, which gave me the opportunity to watch Mr. Schena build and lead the community from the very beginning. He transformed the Discord into the game's largest and most active communities, reaching over 80,000 members at its peak. The community became so successful that BoomBit recognized its value, adopted it as the official Hunt Royale community, and hired him as its Community Manager. For more than two years, I was very active in the Hunt Royale Discord as a player and content creator. At the time, I created many of the community’s most widely used guides and strategies. I also consistently ranked among the five most active members of the server by number of messages sent. I was there almost every day, so I saw a lot of gaMMu’s work and interacted with him many times. A lot of the tension during that time came after updates introduced serious and sometimes game-breaking bugs. Players were understandably frustrated, especially when it felt like new content was being prioritized over fixing existing problems. I repeatedly raised the same concerns and openly challenged BoomBit about its decisions. I was definitely one of the more demanding people gaMMu had to deal with. Although technical fixes and development priorities were outside his role, gaMMu still had to handle much of the community’s reaction. Even when I was persistent or highly critical, he never dismissed me or treated my criticism as a personal attack. He listened, collected the feedback, and made sure our concerns were passed on clearly. He gave people space to criticize the game while keeping discussions from turning into personal attacks or wider community outrage. gaMMu also worked with me directly as a guide maker. He regularly answered my questions and helped clarify confusing game mechanics. He asked for my perspective, shared what information he could, and passed useful feedback along to the team. He took my input seriously even when he could not give me the answer or result I wanted. He also knew how to use humor at the right moment, which often helped calm people down without dismissing the actual issue. I am not basing this review on one unusually good interaction. I watched gaMMu handle situations like these again and again, including many where I was personally involved. He remained calm, respectful, and professional while dealing with bugs, angry players, strong opinions, and difficult personalities, including mine at times. Based on everything I saw during that time, I would happily recommend Matheus Schena, known to the community as gaMMu, to any game studio or company looking for a community manager. He stayed respectful and kept communicating even when the community was furious, discussions had become openly hostile, and many of the underlying problems were outside his control. That is exactly when a good community manager matters most.

Back in the days, one of the team members decided to release a skin which cost $100. Despite the decision being universally disliked (to put it lightly), gaMMu took the responsibility and instead of blaming the team, he took a stance, explaining that the price is not a mistake. He took a lot of unpleasant comments, but didn't flinch or break, explaining the situation to the community in a fair and patient way. The situation was too intense to be completely dissolved, but his contribution to solving the problem and negotiating the situation between the players and the devs was crucial.

As a developer, he regularly reaches out to me asking for me to develop and improve Discord bot features for the community - from an overhauled, custom suggestion system that fits the community better, through organizing channels and directing users better with sticky notes and announcements, through a fully thought through event system to give community members a recurring event to participate in and gain rewards.

One situation that really stuck with me while working with GaMMu was during the community events he organized. After the events, there were often a bunch of players opening support tickets saying they hadn't received skins they believed they had won in the said events. I was usually the one handling those tickets, but a big part of resolving them depended on him. Whenever something like that came up, GaMMu would step in to help verify everything. He'd check whether the player actually participated, if they met the requirements, and whether they qualified for the rewards in the first place. It wasn't always straightforward, especially when there were a lot of cases at once, but he stayed patient, professional and thorough the whole time. What I appreciated most was how reliable he was in those situations. I never felt like I was left guessing or dealing with it alone; he was always quick to respond and made sure we got things right before giving players an answer. It made a huge difference, not just for us on the support side, but also for the players, because it meant things were handled fairly and accurately. I think that experience really shows how he works overall. He is not just organizing things on the surface, but he's actually involved when it matters, making sure everything behind the scenes is handled properly. Whether it is managing the community, passing along feedback, or even helping resolve issues like this, he is consistent and dependable in a way that's hard to miss. Truly, a gem to have.

In a recent incident that occurred in Big Helmet Heroes server, majority of the playerbase,especially the endgame players were frustrated and some considering quitting the game due to snail paced/ lack of content updates in the game. gaMMu managed to quickly de-escalate the situation by communcating between the players and the devs and releasing a quite frank statement regarding the situation. What ive noticed is that gaMMu has a soothing effect on the community with his easygoing and approachable nature.

I reached out, to Quar initially and then Gammu was pulled in via Quar, to Gammu about a potential issue that was affecting a clan member when I was the leader in Cakes. There were some serious accusations and what seemed like credible evidence for this player. Through his highly professional communication and thoughtful action we were able to decipher what was actually going on with this player. Due to his intervention the situation was corrected. Rumors and attacks on someone were prevented. The reputation of the player was also not publicly damaged but his actions were corrected and put in check because of the way the situation was handled.

It is not easy to pick one, and it has also been a while since I stopped being active on discord for a year. But receiving this form (even though I hate these as most people) from gaMMu, it was only fair to give him credit. On multiple occasions, he had to deal with a vast community, which comes with its pros and cons. Unfortunately at some point, cons were more present because of development decisions (out of his control), and I genuinely took time to reflect on his ability to remain polite, respectful, objective and fair in these occasions. I won’t be using AI to enhance my writing here as I want it to come from the heart. I admire his human qualities, ability to engage the community by being so positive and funny when required. He definitely has excellent communication skills and obvious calm and focused personality. Despite being very close to a lot of engaged players/people, he always kept a professional tone which made our interactions very much appreciable but still professional. Every single time I personally needed his help, advice or point of view on something, would it be in the community (discord channels) or in private messages, I always received a prompt answer. And not the answers you get from the vast majority of communities that could be comparable to a low level support from x or y product you bought. He was spot on, provided clear and concise answers and explanations. I have always trusted his judgement but took his behaviour for granted when it came to my perception of a community manager (and more). He actually set the bar so high that when I joined other discord groups, it had been a painful experience: other community managers are not getting even close to a tenth of gaMMu. It sounds (to me) even reductive to answer such a low amount of questions. I’d be more than happy to share my own experience with him with anyone who’d want to know more. He is not a friend, not a real life accointent, not someone that I would benefit from enhancing. But I look up to him and still (in my work) try to imitate.
